Meetings feel productive because everyone is present, but presence is expensive and forgettable. Writing scales: one well-written document informs the whole team, across time zones, indefinitely.
Default to writing
- Propose decisions in a short document, not a live debate.
- Give people a fixed window to comment asynchronously.
- Capture the outcome and rationale where anyone can find it later.
When to switch to synchronous
Async is the default, not a dogma. Move to a call when the topic is emotionally charged, highly ambiguous, or stuck after a round of written back-and-forth — then write down what you decided.
If a meeting could have been a document, it should have been a document — and if a document is going in circles, it should have been a meeting.
The goal isn't zero meetings; it's fewer, better ones, backed by a written record that keeps decisions clear long after the call ends.
